Have an agenda, do not improvise. Share the agenda via a doc. Write down EVERYTHING.

Encourage them to add to it before your 1:1.

Shared Agenda: list of topics.

Agenda 1 (25min weekly)

Small Talk (5min)

How are you? What did you do this week-end, personal life, etc… (open question) Tell me how you've been doing since we last talked.

Follow common Agenda, things to talk about (20min)

Focus on main common point (you and the DR)

Performance on the job

Relationship with peer teams

Innovation/Career

Questions to ask if too few agenda points from report

  • is there anything that needs clarity?
  • anything important that happened since the last 1-1
  • what are your most proud of/excited about?
  • What can I (your manager) improve on?
  • What are potential troubles you see for the team?
  • What are potential troubles you see for the company?
  • What went well last week?
  • What went not so well last week?
  • Anything non-work related worth mentioning?
  • When x happened, what will you do differently next time?
  • Have you identified any career development opportunities that I can help you with?

End of meeting (digging questions) (5min)

  • How can I make your life better?
  • Don't forget to let the shared doc open to add any topic for next 1:1.

Agenda 2 (25min weekly)

Intro question

open ended question. How was the last week? What's been working well for you lately, etc…

Highlight Achievements

What have we accomplished since our last meeting? Note progress on important initiatives. How we be better? Highlight lessons learned from previous week.

Problem Solving

What (if anything) is stopping or slowing down your progress? How can we remove that roadblock? What support do you need?

Plan to remove specific road block and create action items.

Two-Way Evaluation and Feedback

What are we doing well? What can we do better? How can we work together more effectively?

Open Discussion

Provide time for open discussion. Is there anything else you want to talk about? What's got you excited? Worried? Annoyed?

Follow-Up

Review any action items arising from the one-on-one.

Discuss major company/team updates.

  • someone left the team
  • priorities shifted
  • how they feel about it, what are their concerns?

Then calm their fears as best as you can + figure out how to address.

Follow up for your next 1:1.

Personal Life

Ask questions, build trust + compassion.

Set career goals

next role? go over career ladder + promo doc with examples.

Run a retro

  • What went well?
  • How to improve?
  • Create actionable next steps together.

Engage them in your work

Let them know what's going on! Share updates from your manager, new project ideas, etc… Ask them their opinion on problems you're working on. Let's them see what you do + build collaboration.
